This week, one very simple question kept coming to mind:
Are we working on 17 stores, or on a method that means “the 18th store does not have to start all over again”?
These two things look similar, but are actually completely different.
This week the KiWi team formally moved the energy-saving demonstration project for 17 Louisa stores toward the execution phase.
34 digital meters, 90 air-conditioning control modules, plus an AI-EMS.
Installing the equipment is not actually the hardest part.
Only when you get on site do you discover that every store has different opening hours, air-conditioning systems and electrical-panel conditions—even network environments and operating habits differ.
If an engineer has to reassess every store from scratch, problems are bound to arise by the 50th or 100th store.
So this time, much of our time has gone into things that look very “basic.”
How do we document site surveys?
How do we collect 15-minute data?
How do we handle missing values?
How do we establish the baseline?
How do we test control commands?
How do we protect the system when the network disconnects?
How do we override it when a store needs manual operation?
And what standards will ultimately demonstrate that “electricity really was saved”?
These details are what matter most to me now.
Because the real value of AI-EMS is not how beautiful the dashboard looks or how impressive the AI model sounds.
It is whether, when the system tells a customer:
“This strategy can help you save electricity,”
we can look back and demonstrate with real data:
It actually happened.
It actually saved electricity.
And we can do it again at the next store.
That is what I consider real scalability.
What KiWi is doing now is not just an individual energy-saving project.
We are gradually organizing green power, PPA, storage, load control, VPP and 15-minute energy data into an energy operating approach that enterprises can use over the long term.
At this point in my entrepreneurial journey, I increasingly feel:
Scaling is not doing the same thing many times.
It is retaining the pitfalls encountered the first time, the methods learned and the processes validated, so that the next time we do not have to reinvent them.
So for me, the real result of this 17-store project is not just bringing all 17 online.
It is reaching the 18th store without having to start from zero again.
Measure. Verify. Replicate.
Only when we get these three things right are we ready to talk about scale.
Making every kWh smarter.
